01 · CONTEXT

Invigo builds smart retail hardware and the platform behind it: in-store cameras, unattended retail systems, computer vision product detection, restock suggestions, and planogram creation, organised by organisation, region and branch. The entire business rests on one guarantee, that one chain's data is never visible to another.

02 · THE PROBLEM

The platform was mid transition from an earlier system, with both running in parallel, and about to open the new surface to more customers. A migration like that fails in two known ways: the old system drags the new one down when it degrades, and tenant isolation guarantees erode quietly until it is too late to notice.

03 · WHAT WE BUILT

01
Systematic review before scaling. We audited the platform and produced a prioritised register of findings, each with a location in the code, an impact assessment, and acceptance criteria. The critical ones closed first.
02
Tenant isolation by construction. We rewrote data access so every query is explicitly scoped to the organisation rather than relying on a single authorisation layer. Validation rules moved to filtering by organisation.
03
An asynchronous bridge to the legacy system.Synchronisation with the previous platform ran inside the request cycle, so a slowdown in the old system became an outage in the new one. We moved it to queued jobs with retries and backoff, and batched the calls.
04
Quality infrastructure.Enforced static analysis, unit and integration tests, end to end coverage with Playwright, and Storybook as living component documentation.

04 · WHAT HELD

Tenant isolation stopped depending on a single check and moved into the query layer, where it cannot be bypassed by accident. The new platform stopped being vulnerable to degradation in the old one, which is the precondition for migrating in phases rather than in one cutover. And the quality bar became automated rather than something a reviewer has to remember.
